Yet many haven&#8217;t received formal training in hiring, leadership, delegation, team dynamics, or organizational communication.<\/p>\n<p>As a result, advisors often discover that the skills that helped them build a successful practice need to be complemented by new skills in leadership, delegation, and team development.<\/p>\n<p>That transition can be one of the most challenging phases of growth.<\/p>\n<h2><strong><span data-thread-id=\"a8f762d2-1032-4a4a-b395-7505068860a7\" data-inline-thread=\"\">The Costliest Mistakes Often Happen Before New-Hire Onboarding<\/span><\/strong><\/h2>\n<p>When people ask me about the most common team-building mistake, my answer is often simple: hiring too quickly.<\/p>\n<p>Many advisors hire because they&#8217;re overwhelmed. They&#8217;re looking for relief. They need someone to take work off their plate immediately.<\/p>\n<p>While understandable, that urgency can lead to shortcuts.<\/p>\n<p>Instead of clearly defining the role, advisors sometimes hire based on chemistry alone. They meet someone they genuinely like and assume the fit will work itself out.<\/p>\n<p>Unfortunately, strong personal rapport doesn&#8217;t always translate into long-term team success.<\/p>\n<p>Before making a hiring decision, leaders should be able to clearly answer a few key questions:<\/p>\n<ul>\n<li><span data-thread-id=\"4cb27749-6060-4cb9-a702-1a0ef95a5733\" data-inline-thread=\"\">What work needs to be done?<\/span><\/li>\n<li><span data-thread-id=\"4cb27749-6060-4cb9-a702-1a0ef95a5733\" data-inline-thread=\"\">What outcomes should this role own?<\/span><\/li>\n<li><span data-thread-id=\"4cb27749-6060-4cb9-a702-1a0ef95a5733\" data-inline-thread=\"\">What competencies does this role require?<\/span><\/li>\n<li><span data-thread-id=\"4cb27749-6060-4cb9-a702-1a0ef95a5733\" data-inline-thread=\"\">What strengths would complement the existing team?<\/span><\/li>\n<li><span data-thread-id=\"4cb27749-6060-4cb9-a702-1a0ef95a5733\" data-inline-thread=\"\">What characteristics will help someone thrive in this role?<\/span><\/li>\n<\/ul>\n<p>The best hires aren&#8217;t necessarily people who think exactly like the founder. They&#8217;re often people who bring strengths, perspectives, and capabilities the founder doesn&#8217;t possess.<\/p>\n<h2><strong>Why Delegation Often Fails<\/strong><\/h2>\n<p>Many advisors believe they&#8217;re delegating when they&#8217;re really just assigning tasks. The work gets handed off, but the thinking doesn&#8217;t. The <a href=\"https:\/\/emoneyadvisor.com\/blog\/mitigating-knowledge-concentration-risks-with-documentation-and-workflows\/\" target=\"_blank\" rel=\"noopener noreferrer\">advisor still makes every important decision<\/a>. Team members still wait for approval before moving forward. The founder remains the bottleneck.<\/p>\n<p>True empowerment looks different. Instead of telling someone exactly how to solve a problem, leaders begin asking questions.<\/p>\n<ul>\n<li>&#8220;How would you approach this?&#8221;<\/li>\n<li>&#8220;What options do you see?&#8221;<\/li>\n<li>&#8220;What support do you need from me?&#8221;<\/li>\n<\/ul>\n<p>Those questions encourage ownership and develop problem-solving capabilities across the team.<\/p>\n<p>Of course, empowerment requires trust.<\/p>\n<p>It also requires accepting that another person&#8217;s solution might achieve the desired outcome, even if it looks different from your own.<\/p>\n<p>That&#8217;s often uncomfortable for founders, especially those who built their practices through personal expertise. But growth rarely happens when people are restricted to following instructions. Growth happens when they&#8217;re given room to think, learn, and contribute.<\/p>\n<h2><strong>High-Performing Teams Are Built on Communication Systems<\/strong><\/h2>\n<p>One of the most common misconceptions about team success is that it comes down to communication skills.<\/p>\n<p>Communication skills matter. Every leader should be able to listen, provide feedback, and navigate difficult conversations. But communication <em>systems<\/em> matter even more.<\/p>\n<p>High-performing teams don&#8217;t rely on memory, informal conversations, or the founder to relay information. They create repeatable systems that keep everyone aligned.<\/p>\n<p><span data-thread-id=\"be1f43a8-1884-4c29-adbc-fc6006e65caf\" data-inline-thread=\"\">Technology can play an important role in supporting those systems. As firms grow, relying on email inboxes, spreadsheets, or institutional knowledge becomes increasingly difficult. Shared platforms that centralize client information, planning details, workflows, and next steps can help teams collaborate more efficiently and reduce dependency on any one individual.<\/span><\/p>\n<p><span data-thread-id=\"be1f43a8-1884-4c29-adbc-fc6006e65caf\" data-inline-thread=\"\">When the right people can access information at the right time, communication becomes more consistent, accountability becomes clearer, and clients benefit from a more coordinated experience.<\/span><\/p>\n<p>Those systems answer practical questions:<\/p>\n<ul>\n<li>Who needs to know?<\/li>\n<li>What information gets shared?<\/li>\n<li>When is it communicated?<\/li>\n<li>Where is it documented?<\/li>\n<li>Who owns the next step?<\/li>\n<\/ul>\n<p>Without those systems, information may get trapped with individuals. With them, information can flow more consistently across the organization.<\/p>\n<h2><strong>What Great Teams Do Differently<\/strong><\/h2>\n<p>Across coaching engagements, there are several characteristics I consistently see among high-performing teams.<\/p>\n<h4><strong><em>They have a shared vision<\/em><\/strong><\/h4>\n<p>Everyone understands what they&#8217;re building together.<\/p>\n<p>The vision goes beyond revenue goals or growth targets. Team members understand the experience they&#8217;re trying to create for clients and how their individual <span data-thread-id=\"a9d4969d-6071-4dc7-83a2-271caffce067\" data-inline-thread=\"\">role<\/span>s contribute to that mission.<\/p>\n<p>When challenges arise, the vision becomes an anchor for decision-making.<\/p>\n<h4><strong><em>They create communication rhythms<\/em><\/strong><\/h4>\n<p>Effective teams communicate intentionally.<\/p>\n<p>They hold regular meetings with clear agendas. Team members understand why meetings exist and what outcomes are expected. Ownership is established, actions are documented, and accountability is clear.<\/p>\n<p>Consistency creates clarity.<\/p>\n<h4><strong><em>They use a shared source of truth<\/em><\/strong><\/h4>\n<p>The CRM is more than a technology tool.<\/p>\n<p>It&#8217;s the operational backbone of the practice.<\/p>\n<p><span data-thread-id=\"32c0d922-8807-4a6c-b801-bec6eb2b21ce\" data-inline-thread=\"\">As firms grow, many also rely on planning technology and workflow systems to centralize client information, track responsibilities, and maintain consistency across the team.<\/span><\/p>\n<p>When everyone uses the same systems and processes, workflows become more visible, responsibilities become clearer, and important information is easier to access. The team becomes less dependent on any one individual and more resilient overall.<\/p>\n<h4><strong><em>They know their roles<\/em><\/strong><\/h4>\n<p>High-performing teams don&#8217;t leave ownership to chance.<\/p>\n<p>Everyone understands what they&#8217;re responsible for, where decision-making authority begins and ends, and how they contribute to the broader client experience.<\/p>\n<p>That clarity reduces confusion and increases confidence.<\/p>\n<h2><strong>Building the Practice of the Future<\/strong><\/h2>\n<p>If I could give one piece of advice to advisors earlier in their careers, it would be this: start thinking about building a team before you reach a breaking point.<\/p>\n<p>Don&#8217;t wait until you&#8217;re overwhelmed to think about <a href=\"https:\/\/emoneyadvisor.com\/blog\/building-an-effective-team-structure-at-financial-advisory-firms\/\" target=\"_blank\" rel=\"noopener noreferrer\">structure<\/a>, talent, and leadership.<\/p>\n<p>Start by understanding your clients. Clarify your vision. Learn your strengths. Identify where complementary talent can add value.<\/p>\n<p>Then build intentionally.<\/p>\n<p>The most successful advisory teams aren&#8217;t created by accident.
